Oversized Furniture Fulfillment | ZBAO LOGISTICS Case Study

Title: An Integrated Logistics Solution for Outdoor Furniture Brand

Client: A Fujian-based manufacturer of high-end, handmade rattan outdoor furniture.

The Challenge: The client's business model created a perfect storm of logistical challenges.

  1. Time-to-Market Pressure: Their products were handmade and sold on a pre-order basis, leaving zero room for delays in their production-to-market timeline. They needed their new collections available for sale FAST.
  2. Complex Distribution & High Costs: Their furniture is large, bulky, and prone to damage. Their customer base was spread across the US, with hotspots on the East and West Coasts, as well as in Florida and Texas. Shipping a sofa from a single warehouse in Los Angeles to a customer in Florida was prohibitively expensive and dramatically increased the risk of damage during the long cross-country transit.

The ZBAO LOGISTICS Solution: We engineered a holistic "Sea Freight + Multi-Warehouse Fulfillment" strategy to address their specific needs.

  1. Expedited Ocean Freight: We secured premium, guaranteed vessel space on Ocean Alliance carriers to ensure on-time departure from China and fast transit to the US.
  2. Strategic Split Inventory: To slash final-mile costs and delivery times, we implemented a multi-warehouse inventory strategy. We shipped 60% of their container volume to our Los Angeles, CA warehouse to serve the West Coast and Texas, and the remaining 40% directly to our New Jersey, NJ warehouse to serve the East Coast and Florida.
  3. Oversized Shipping Expertise: Leveraging our high-volume negotiated rates with carriers like FedEx Freight, we significantly lowered the cost of final-mile delivery for their oversized items.
  4. Peak Season Guarantee: Based on the client's sales forecast, we proactively allocated dedicated outbound truck capacity during peak season, ensuring their products shipped out of our warehouses without delay.

The Results:

  • 35% Reduction in Final-Mile Costs: The dual-warehouse strategy drastically cut cross-country shipping expenses.
  • Faster Delivery by 4-6 Days: Customers received their orders days faster, significantly improving customer satisfaction.
  • Damage Rate Below 0.5%: Shorter delivery routes and expert handling minimized the risk of damage.
  • Seamless Peak Season: The client experienced 100% on-time outbound shipping, even during the busiest months of the year.
